Define the behaviors or outcomes it reinforces, make participation accessible across roles and locations, and audit who is recognized. Train managers to notice less visible work and avoid popularity contests.

Design the program around clear principles

Define who can give recognition, what contributions qualify, and how rewards or points are governed. Connect recognition to real values and outcomes, but leave room to appreciate behind-the-scenes work. Make the process simple enough to use during normal work and accessible to remote, frontline, and part-time employees.

Measure quality and fairness

Track participation across teams and demographic groups, but do not treat message volume as the only sign of success. Review whether recognition is specific, timely, and broadly distributed. Gather employee feedback, adjust criteria that create confusion, and coach managers whose teams consistently receive little meaningful recognition.
